What I do

Four ways to bring senior partnerships thinking into your business.

I tend to show up when something important is about to change, already changing, or needs to. Below are the engagements I take on most often. Each one is shaped to the brand and the moment.

No. 01

Program audits

A clear-eyed review of program architecture, partner mix, CPA structure, tracking integrity, and reporting cadence. You walk away knowing what is working, what is not, and where the highest-leverage opportunities sit.

No. 02

Interim & fractional leadership

Step in as your affiliate and partnerships lead during a hiring gap, a migration, or a critical growth window. Continuity through transition, with no learning curve eating your runway.

No. 03

Program launches & migrations

Stand up a new program from scratch or move an existing one between networks (PartnerStack, Impact, AWIN, CJ, Rakuten) without losing revenue, partners, or attribution. Plan, execute, and stabilize so the team keeps momentum either way.

No. 04

Team coaching & enablement

Build the systems, reporting cadences, and analytical instincts that let your in-house team own the program with confidence. The goal is always to leave the team stronger than I found it.

Nigel was instrumental in providing immediate, strategic guidance for our affiliate program during a critical transitional period. His approach was data-driven and reliable, translating directly into getting key initiatives over the finish line.

About

A decade of affiliate work, distilled.

I have spent over ten years inside affiliate and partnerships, most recently as Director of Organic Acquisition at Knix and through senior acquisition roles at FreshBooks. At Knix I launched and ran the affiliate program for KT by Knix, the brand’s tween and teen line. Nose-to-Tail is what I built to bring that experience to brands who need it on demand.

The approach is hands-on, calm, and a little stubborn about doing the work well. Curiosity in the data, clarity in the systems, and care for the people who have to run the program after I am gone.

Work backward from your unit economics to the most you can afford to pay a partner per conversion. Conservative, expected, and aggressive scenarios across flat CPA, revenue share, platform fees (Impact, PartnerStack, Rakuten, AWIN, CJ), and hybrid creator deals, with a VIP slider for negotiated ceilings above the public range.

Common questions

A few things worth knowing.

What is Nose-to-Tail?

Nose-to-Tail is the affiliate and partnerships consultancy of Nigel Small. It puts senior-level program thinking within reach of brands and in-house teams through audits, interim leadership, network migrations, and team enablement.

Who is Nigel Small?

Nigel Small is a Toronto-based affiliate and partnerships consultant with over ten years of experience across B2B SaaS and DTC brands. He has held senior roles at FreshBooks and served as Director of Organic Acquisition at Knix, where he led the program through the brand’s highest US growth period.

What does an affiliate program audit cover?

An affiliate program audit reviews program architecture, partner mix, commission and CPA structure, tracking and attribution integrity, compliance posture, and reporting cadence. It surfaces what is working, what is not, and where the highest-leverage opportunities sit, with clear next steps the team can act on.

When does it make sense to hire an interim affiliate lead?

It makes sense to hire an interim affiliate lead during a leadership gap, a network migration, a major commission or offer redesign, or any stretch where program continuity matters and a permanent hire is still months away. The goal is to keep momentum and make the eventual handover clean.

Which affiliate networks does Nose-to-Tail work with?

Nose-to-Tail works hands-on across PartnerStack, Impact, CJ Affiliate, AWIN, Rakuten Advertising, PepperJam, and FriendBuy. That covers most of the major affiliate, referral, and creator partnership platforms, plus working knowledge of the adjacent tools around them.

Does Nose-to-Tail work with B2B SaaS or DTC brands?

Nose-to-Tail works with both B2B SaaS and DTC brands. The work has spanned B2B SaaS brands like FreshBooks, Jobber, and Xello, and DTC brands like Knix, and the underlying thinking around partner lifecycle, CPA design, and attribution transfers across verticals even where the tactics shift.

What does a Nose-to-Tail engagement look like?

A Nose-to-Tail engagement usually starts with a short scoping conversation, then takes one of four shapes: a fixed-scope audit, interim or fractional program leadership, a program launch or network migration, or hands-on team coaching. Each is sized to the brand and the moment, and the first conversation is free.

How does AEO factor into affiliate work?

Answer Engine Optimization (AEO) shapes which editorial and affiliate content gets surfaced by AI search tools like ChatGPT, Perplexity, and Google’s AI Overviews. The brands that show up well treat partner content as part of their authority strategy rather than just a coupon channel, and Nose-to-Tail folds that thinking into recruitment and editorial work.

Audit your affiliate program in ten minutes.

Download the Affiliate Program Audit Checklist. It is the set of questions I work through at the start of every audit, across the seven areas that actually move the numbers. Run it on your own program and you will surface the obvious leaks, and a few of the hidden ones.

  • Program architecture, partner mix, and concentration risk
  • Commission and CPA structure that reflects real value
  • Tracking and attribution you can actually trust
  • Compliance, reporting, and what leadership should see
